From developer to delivery leader, with AI in the loop.

I'm Michał Gorski, based in Wrocław, Poland. I started as a software developer in 2006 and moved through architecture, team leadership and Scrum mastering into project, program and delivery leadership. Twenty years later I lead the delivery of AI and IT solutions, from qualifying the use case to running the system in production.
Most of my career has been in software services, on complex programs for international clients and in regulated environments. I led a digital banking transformation across 13 countries, built a delivery organization from zero to 120+ engineers, project managers and analysts, and led delivery at a growing software company.
Most recently I co-founded DealWizard.ai and built a GenAI product for property investment analysis, from concept to production. It gave me first-hand experience of what AI delivery really involves: grounding, evaluation, cost control and the discipline to drop use cases that do not pay back.
I still look at delivery from both sides: as a former developer and architect, and as someone who has owned P&L, a portfolio and the relationships with client executives.

How I work
Eight habits I have kept from role to role.
Start with why.
I always begin by understanding why: why this initiative, for whom, and what changes if it works.
Map it to products and outcomes.
Only then do I translate the why into what will be built and what result it should create, so that scope follows the outcome and not the other way around.
Add KPIs.
I turn the outcome into a small set of KPIs, so that everyone knows what better looks like and can tell whether we are getting there.
Track progress and keep people motivated.
I follow progress against the KPIs, and I motivate the people doing the work, because delivery is done by people.
Show how it really is.
I show the honest picture early, including bad news. A green status is not evidence.
Make trade-offs explicit and bring a recommendation.
When demand exceeds capacity, I show the options and what each costs, and I say what I would do.
Governance should enable delivery.
Reporting by exception, a shared risk log and clear decision rights beat forms and meetings that produce no decisions.
Tell the truth, even when it costs a sale.
I would rather tell a client not to buy than deliver something they should not have bought.
The same themes recur in what colleagues say about me: clarity in complexity, calm under pressure and ownership.
